How a boutique consultancy integrates GRC, ESG, data, and development to transform results and controls into decisions.

A compliance program can be complete on paper and absent in operation. Approved policy, completed training, filled risk matrix — and, the next day, decision-making remains without a reliable indicator.

The problem is not just what the company has documented. It is what it can execute, monitor, and transform into decisions.

Chang Consulting was born to bridge this gap.

Experience that guides our method

We have built our experience over more than a decade in internal controls, risks, and compliance, working in banks, insurance companies, energy, and oil and gas, in environments regulated by BACEN, SUSEP, and ANP and reporting to headquarters in Europe and Latin America.

In common, we found a pattern: compliance teams producing documents that didn't always reach the daily routine, data teams producing reports that didn't always reach decision-making, and leaders who needed reliable information to act.

These are problems addressed by different vendors, with different vocabularies, which in practice need to be connected.

Four portfolios, one execution logic

We organize our work into four portfolios: GRC and ESG, Data, and Development. They do not work as silos. We combine expertise when the challenge requires taking the work from diagnosis to implementation and monitoring.

Portfolio	What we deliver
GRC	Governance, Risks, Compliance, and Internal Controls, with frameworks applicable to the client's context.
ESG	Strategy, sustainability, materiality matrix, ESG risks, indicators, and compliance.
Development	Automations, integrations, and custom systems when control requires technology, consistency, and traceability.
Data	Data engineering, modeling, analytics, data governance, and dashboards to transform information into reliable indicators.

A risk matrix becomes an indicator. The indicator becomes a dashboard. The dashboard becomes a committee agenda item. This sequence is the product.

How we conduct it

Stage	What we do	Result
Diagnosis	We map existing processes, risks, and controls.	Structured current scenario.
Gap analysis	We compare maturity, standards, and market practices.	Gaps and priorities.
Action plan	We prioritize by residual risk, not by ease of implementation.	Prioritized roadmap.
Implementation	We execute alongside the team and transfer knowledge.	Controls embedded in daily routines.
Monitoring	We structure indicators and dashboards to track the program.	Continuous management and evidence.

Who this is for

We serve mid-sized companies that have entered a regulated value chain and need to meet new requirements; regulated organizations that already have formal programs and need to make them more defensible; and companies in fundraising, sale, or expansion processes that need to transform governance into evidence for clients, investors, and partners.

Our work begins when documents need to become management routines. Integrity, risk, or ESG programs only generate value when there is an owner, control, indicator, and monitoring.

What sustains our proposition

We are a boutique consultancy in Rio de Janeiro. Boutique, here, means closeness between diagnosis and execution: those who understand the problem participate in the delivery, with no unnecessary layers between the proposal and the work. When necessary, we activate a network of specialists under the same coordination.

Our base combines experience in regulated environments, postgraduate education in ESG, Compliance, and Risk Management, and participation in industry committees. We work in Portuguese, English, and Spanish, including with overseas headquarters.

Governance is not bureaucracy. It is the structure that allows a company to grow without losing control and without losing the trust of employees, clients, regulators, and partners. This is what we mean by governance that regenerates, data that transforms.

The first step is understanding the gaps, prioritizing risks, and defining the next steps. Schedule an initial assessment with Chang Consulting.
